01What "tech time" actually looks like on a calendar
I pulled a week of one founder's calendar last month. Two kids at home, $40k MRR, no CTO. She said tech was eating 12 hours a week. We mapped it:
Three of her twelve "tech hours" were spent reviewing tools she might switch to. Four were freelancer back-and-forth. Three were approval pings. Two were actually deciding things.
This is the pattern. The work isn't expensive. The decision overhead is expensive.
02Three patterns that get most of it back
Pattern 1 — One inbox, not five. You can't reclaim time when six people DM you across four tools. Pick one channel. If a freelancer can't fit into it, that freelancer isn't ready for solo-founder pace. We push everything to one async thread with a 24-hour SLA. That alone cuts pings 70%.
Pattern 2 — Two decision blocks per week, scheduled. Async ≠ never-sync. You need windows for the decisions that actually need you. Two 60-minute blocks a week, calendared. Outside those blocks, no decisions. Everything queues. Most of what queues turns out not to need you at all.
Pattern 3 — Standing checklist for new tools. The "should we switch tools" loop is what burns founder time the most. Write down the three questions you ask before evaluating anything new. Then default to "no" unless all three are yes. Most founders save 4 hours a month from this single rule.
03The deeper move
These patterns work because they collapse the operating layer around the work. But they only work if the team on the other side is calibrated to them. A team of five rotating freelancers can't run on two decision blocks a week — they need you all the time.
A team that holds context can. That's the whole pitch for a ready tech team: one operating layer, not five. You spend the saved hours on revenue, family, or the parts of the product only you can move.
04What to do this week
Take twenty minutes Friday afternoon. Open last week's calendar and label every tech-touching event with one of four tags: decide / review / explain / approve. Add them up.
If "decide" is less than 25% of the total, you're not running a tech function. You're running a coordination function around a tech function. That's the thing to cut.
